We Built an Agent Practice Framework in One Night
April 8, 2026 — By midnight, VCG had a complete agent governance framework. Five documents. One hierarchy. Every agent follows it.
The Five Pillars
1. The Operating Code (THE LAW)
Six non-negotiable principles: Memory, Communication, Coordination, Best Practices, Skill Development, Integrity. No shortcuts. No falsehoods. No over-promises.
2. Compliance and Best Practices (THE ENFORCEMENT)
Security requirements, data isolation, QA standards, incident response (P1-P4), continuous improvement loops, client communication standards.
3. The Agentic Workforce Playbook (THE METHOD)
Audit → Deploy → Prove → Expand. Learned from Tony (Fore Datum), Gabe (MSC), Lee (Storyteller). Each deployment makes the next faster. Target: under 15 minutes.
4. CC Practice Readiness (THE GOAL)
A readiness scorecard across 6 dimensions. Client intake pipeline for processing Citrin Cooperman and Blackstone portfolio company lists. Walk into meetings armed.
5. VCG Governance (THE MONITOR)
Weekly audits checking Operating Code compliance and readiness scores. The immune system.
The Hierarchy
Operating Code (law) → Compliance (enforcement) → Playbook (method) → CC Readiness (growth) → Governance (monitoring) → Task Completion Gate (verification)
Each layer depends on the one below it. You can't have governance without compliance. You can't have compliance without an operating code.
Why It Matters
Most companies build governance after things go wrong. We built it on day 60. Before a single enterprise client. Before a single compliance audit.
When Citrin Cooperman asks "what's your governance framework?" we don't scramble. We hand them five documents that have been in production since April 8th.
The framework was built by AI agents, for AI agents, enforced by AI agents. That's the meta-play: the agents govern themselves.
